Most "AI ROI" calculators are vibes-based. Ours uses three real inputs to produce a defensible number you can show your CFO:
- Hours per week per person on each task. Defaults come from BLS occupational time-use surveys; override them with your own.
- Realistic time reduction per task. These aren't marketing numbers — they come from McKinsey's 2024 "State of AI" report, GitHub's Copilot productivity study, and internal benchmarks from our students.

The highest-ROI tasks are repetitive, high-volume, and tolerant of "good enough" output — meeting notes, first-draft content, customer FAQ replies, data extraction. Avoid tasks that require deep judgment or creativity from day one. Build trust on easy wins first.
2. Workflow redesign
Teams that just "add AI" see 1.2-1.5x productivity. Teams that rebuild their workflows around AI see 3-5x. Example: instead of "write blog → edit → publish," it becomes "prompt AI with brief → edit AI output → publish." Three steps become two, and the human work is editorial, not generative.
3. Tool stack discipline

If you don't measure before and after, you'll convince yourself nothing changed. Pick 3 KPIs (hours/week on the task, output volume, error rate) and track them weekly. Most teams underestimate their gains because they forget the baseline.
What this calculator does NOT include
- Upside from new capacity. Savings show as "hours freed" — what you do with those hours (more clients, more output, more revenue) can multiply the ROI 2-5x further.
- Hiring deferred. If AI lets you skip a $100K hire, that's pure additional savings.
- Quality improvements. Better writing, faster responses, fewer errors — these drive retention and revenue but aren't quantified here.
- Implementation cost. Plan on ~40 hours of internal time to roll out the stack across a team. Subtract this from year-1 if you want a fully-loaded view.

How accurate is this AI ROI calculator?
The time-reduction percentages come from McKinsey, Gartner, and GitHub's 2024-2025 productivity studies, plus our own data from 100+ NMM students who tracked before/after metrics. Real-world results typically fall within ±15% of these estimates after a 30-60 day learning curve.
Why does the calculator assume tool costs?
AI tools aren't free at scale. We bake in realistic per-seat per-month costs for the leading tools in each category (ChatGPT Team for content, Otter for meetings, Intercom Fin for support, etc.). You can override the total if your stack costs more or less.
When will I actually see this ROI?
Most teams hit 50% of the projected savings within 60 days and the full projection by 6 months. The first month is setup and learning. The second month is when workflows stabilize. By month 3, AI becomes invisible infrastructure.
Does this account for the learning curve?
Yes — the time-reduction percentages are post-learning-curve. To estimate first-year ROI, subtract roughly 1 month of full benefit (so ~92% of the calculated annual savings).
What's the biggest ROI mistake teams make?
